How to run a successful 10-radio PTToC pilot in 30 days

A step-by-step playbook for scoping, provisioning, training and evaluating an LTE PTToC pilot before rolling out fleet-wide.

A well-run 10-radio pilot answers three questions before you commit to fleet-wide rollout: does coverage hold in our real operating environment, does the workflow beat what we have today, and can operations and IT support it at scale?

Week 1 — scope and provision

  • Pick two contrasting use cases (e.g. dispatch + field crew, or two sites).
  • Provision devices, talkgroups and dispatch accounts.
  • Baseline current radio KPIs: missed calls, coverage complaints, response times.

Week 2 — train and shadow

  • One-hour training per operator, one-hour dispatcher session.
  • Shadow existing radio workflows without replacing them.

Week 3 — cut over

  • Move primary talkgroups to PTToC.
  • Keep LMR as fallback via InteliGate gateway if applicable.

Week 4 — evaluate

  • Compare KPIs to baseline.
  • Survey operators and dispatchers.
  • Build the rollout plan and negotiate volume pricing.
